How to run a metrics review that people enjoy
The weekly numbers meeting does not have to be a status parade. A simple agenda that turns it into the most useful hour of the week.
The failure mode
Someone reads charts aloud. Everyone nods. Nothing is decided. The meeting exists to prove work happened rather than to choose what happens next.
Send the numbers before the meeting
Reading is faster than listening. Circulate the dashboard the day before so the hour is spent on interpretation, not narration.
Open with the surprises
Start with the two numbers that did not match expectations, in either direction. Wins deserve the same forensic attention as misses.
End with owners and dates
Every anomaly leaves the room with a name attached and a date to report back. Without that, the discussion resets next week.
Keep a decision log
Write down what you believed, what you decided, and what you expected to happen. Reviewing that log a quarter later is the cheapest way to get better at forecasting.
